Why the Best Leaders Give Their Power Away: Nicholas Thompson

In an episode of the Zeducation Leadership Podcast, we sit down with Nicholas Thompson, founder of Iceberg, to unpack self-management: how leaders build teams that own their work by sharing power instead of hoarding it.
On paper, Nicholas was winning. Strong results. Recognition. Targets hit and beaten. Then one Monday he sat across from his boss, a week after a close friend died in a bus crash, and broke down in tears in the middle of a corporate objectives meeting.
What struck him in that moment wasn't only grief. It was a question. How had work quietly pushed our humanity to the bottom of the list?
"My exterior was looking fantastic," Nicholas told us on the Zeducation Podcast. "So why was I feeling this way?"
That question sent him searching. What he found was a different way to run a business..

A Crisis That Asked a Bigger Question
For years Nicholas chased targets and hit them. Then the targets climbed again, without a reason attached. The paycheck kept him going. Until it didn't.
"I was using up all the fumes at the end of the barrel, trying to keep myself motivated."
So he started reading. And he found companies across Europe, Asia, and America that had already thrown out the org chart we have leaned on for 300 years. Their bet was simple. Put decisions in the hands of the people closest to the work.
"Profit is important, but purpose needs to guide it. And purpose cannot direct itself without profit to fuel it either."
Treat People Like Adults, Not Children
Nick's whole model rests on one assumption. People are adults. Not children who need a parent watching over them. Adults who pay mortgages, raise kids, and solve hard problems every day.
So why strip that away the moment they clock in?
Self management hands the people on the front line the information and the authority to act. He calls it a living organism. Your body holds itself at 36 degrees. When it drifts, it self corrects. No head office required.
One of his clients gave the front line a clear view of the numbers. Not as a target. As a healthy understanding. Twice, that team improved a quote by 50 percent on a job that was already budgeted.
"Humans are adults, they're not children. There's no parent child dynamic here."
The Business That Was Weeks From Closing
Then the story that stops you.
A client was on the brink of liquidation. Accountants and lawyers told the owner to warn the team, or close up shop. The leader was carrying everything. One more task and the whole thing would collapse.
He gathered the team. He didn't hand them a plan. He handed them an invitation.
"I cannot tell you what to do. You need to step up, or you have the choice to leave."
Everyone stood up.
They worked overtime. They spread the word. They chased new clients. They reworked their approach and added margin to their own quotes. The business survived. Within two years it posted its highest profit in a tough market, and it keeps climbing month on month.
One team member, terrified of losing her job to AI, now leads the automation of her own role. That frees her to add value somewhere new.
"There's no trade off between productivity and culture," Nick said.

The Leader's New Job Is to Hold the Space
So what happens to the leader?
The job changes. The leader stops being the firefighter and the saviour. Instead they hold the space. They keep the principles steady so others can stand up and deliver.
Self management is not chaos. It carries more structure, not less. Anyone can make a decision, even spending company money, on two conditions. Talk to whoever the decision affects. Talk to whoever holds the expertise. Then decide.
When someone skips that process, the leader steps in. Not to take over. To point back to the framework the team agreed on.
Pasi has felt this in his own team. He set the goal, handed over the tools, and stepped back. The team designed a graduation for their programme on their own, invited a recruitment agency, ran the whole event. He just showed up and took the photos.
"I didn't do much. I just came in and did what they wanted me to. That's what the team needed. To feel empowered. To feel enabled."
Purpose Is the Why. Story Is the Glue.
Underneath the structure sits the real engine. Purpose.
Nick's belief is that organisations exist to advance quality of life for people and planet. A founder lights a mission, then passes the torch so it outlives them. Rules push people from the outside. Purpose pulls them from within.
And purpose travels through story. Pasi shared how Nick and his mother helped him find the words for Zeducation's purpose: to unleash the potential of others so they can lead the next generation to greatness.
"Our life is short. Two hundred years from now none of us are going to be here. So what are we building today that really matters?"
Final Lesson: Trust First
The shift starts with one belief.
People are trustworthy.
Give them the full picture.
Give them room to decide.
Then get out of the way.
It is a lot easier to hide from your boss than from your colleagues. Give people real ownership, and watch them mobilise.
What Self Management Looks Like in Practice
➜ Share the real numbers with your team this week. Not as a target to hit, as a healthy picture of where things stand.
➜ The next time someone brings you a problem, ask what they would do before you answer.
➜ Swap one individual bonus conversation for a team one. Reward the outcome you actually want.
➜ Write down the two people any decision must consult before it's made, then let the decision maker own the call.
➜ Say your why out loud. If your team cannot repeat the purpose, it is guiding no one.
