Auckland System Management & Zeducation: Building Confident Frontline Leaders

Auckland System Management (ASM) and Zeducation partnered to solve a quiet problem on the frontline: many of ASM's foremen, leading hands and site supervisors were strong at the work but not yet confident with their communication skills and public speaking.


Several were new to leading. A number were leading peers older than themselves. For some, English is a second language. Over five weeks we delivered Effective Communication for Leaders, a practical, culturally grounded programme for 16 emerging and frontline leaders.


They came in asking for one thing above all else: confidence. They left with it. Confidence across nine communication skills rose from 52% to 90%, self-rated leadership communication climbed from 3.0 to 4.33 out of 5, and 80% were already using what they learned on the job. Here is how we did it.

The Challenge


ASM keeps Auckland moving. The people who do it are frontline crews working across a genuinely diverse, multi-partner workforce. When we surveyed the group before the course, the honest picture came through fast.


  • Many were new to leadership, and several were leading peers older than themselves.


  • For a number of participants, English is a second language, and they named it as their biggest barrier.


  • These are roles where unclear communication is a safety issue, not just an inconvenience. Hazards, instructions and pushback all have to land cleanly on site.


  • Asked what success would look like, almost everyone said the same word: confidence. "Speaking confidently and clearly." "Confidence in saying no." "Being able to communicate with anyone, and big crowds." "Leading with confidence, with older peers having trust in me to lead."




Our Response


Start by listening


Before we designed a single session, all 16 participants completed a pre-course survey rating their confidence on nine communication skills, how often they used six good habits, and their overall communication as a leader. That gave us a real baseline and let us build the course around their actual challenges, not a generic template.


Practical tools for the frontline


We taught plain, usable tools, not theory. Leading with the main point first (BLUF). A simple, respectful way to give hard feedback. Saying no while protecting the relationship. Writing clear, well-toned emails, with AI as a helping hand. Reading tone before hitting send.


Culturally grounded and ESL-inclusive


This was a Pacific and Māori majority cohort — Samoan, Tongan, Māori, Cook Island, Niuean leaders alongside Pākehā, Indian and other colleagues. Delivery was warm, relaxed and hands-on, built so that people learning in a second language could take part fully. Role play, quizzes, real workplace scenarios, and a bit of fun. In participants' own words, the tutors "made the course fun with quizzes" and created "relaxed environments" where it was safe to practise.


Five weeks, then measure it


The programme ran across five weekly sessions. At the end, participants completed the identical survey again, so ASM could see exactly how far the group moved.



Outcomes


Every measure moved in the same direction, by a wide margin. That consistency is the strongest sign the change is real.


  • Felt confident across nine communication skills (average) — Before: 52%; After: 90%

  • Confident and clear on video calls — Before: 19%; After: 93%

  • Using good communication habits often or always (average) — Before: 59%; After: 89%

  • Leads with the main point first — Before: 19%; After: 80%

  • Overall leadership communication (out of 5) — Before: 3.0; After: 4.33


Confidence. Confidence rose on all nine skills, from an average of 52% to 90% — a 38-point lift. The biggest gains hit their stated goals exactly: confidence on video calls jumped +74 points, giving hard feedback calmly rose +49 points, and saying no without hurting the relationship rose +49 points.


Capability under pressure. Standing your ground and calming a tense moment by listening first both reached 100% — the composure a frontline leader needs most.


Habits. Confidence only counts if behaviour changes. Leading with the main point first jumped from 19% to 80%. Every participant now re-reads messages for tone before sending, and setting clear boundaries is now routine for 93% of the group.


Application on the job. 80% were already using what they learned at work within weeks — the value landed immediately.


For a five-week investment, ASM's frontline leaders came in wanting confidence, and left with it: a 38-point rise in confidence, a 44% lift in leadership communication, every skill improved, and 100% who would do it again.

Impact Highlights


Every skill improved — all 15 communication skills and habits we tracked moved up, none went backwards.


Composure on site — standing your ground and calming a tense moment both hit 100%.


A home-grown leadership pipeline — lifting leadership communication 44% builds bench strength from within, so ASM can promote and retain its own people.


Inclusive across a diverse workforce — several named English as a second language as their barrier, yet confidence and habits rose right across the board.


Rated 4.8 out of 5 for both facilitation and the programme overall, and 100% would recommend it to a colleague.

One participant who came in rating himself the lowest possible on every question left rating himself confident across the board. That is the whole point.

The feedback we've received has been really positive and everyone loved the presentations. It was great to see them put into practise what they had learned over the 5 weeks 🙂


Why It Matters


Frontline leaders hold a lot together. Safety, schedules, morale, and the confidence of the people around them. When a foreman can say the hard thing calmly, when a leading hand can say no to protect their crew, when someone learning in a second language can front a toolbox meeting, the whole site works better.

That is what strengths-based, culturally grounded training does. It does not just tick a box. It changes how people show up at work, and often


at home too. ASM invested five weeks in its people. The return showed up on every dimension we measured, and the group is already asking for more, with strong demand for follow-on workshops in AI and digital skills and leadership mindset.
