Auckland System Management & Zeducation: Building Trust on the Frontline
- 1 day ago
- 4 min read

Auckland System Management (ASM) and Zeducation partnered to develop more trust and teamwork within their workforce.
Before the session, fewer than a third of ASM's operational leaders rated their team's communication as excellent, and fewer than half felt safe to speak up about problems.
In a safety critical environment, that is a real risk. In 3 x three-hour Building Trust Within Your Team workshops with 41 operational leaders, that shifted fast. Every participant left having learned something useful about trust and feeling confident to use it, and 94% committed to applying something with their team that same week. Here is how we did it.
Case Study Overview
Programme: Building Trust Within Your Team
Partners: Auckland System Management (ASM) & Zeducation
Format: 3 x 3-hour workshops
People Trained: 41 operational leaders
Location: Auckland
Services Provided by Zeducation: Pre-workshop needs survey, tailored workshop design, facilitation, and a programme impact report
Outcomes: 100% learned something useful and feel confident to apply it · 94% committed to apply what they learned · 94% said it was worth their time!
The Challenge
Before we designed the session, we surveyed ASM's operational leaders. The picture was honest, and common on busy operational teams.
Communication was mixed: Only 29% rated their team's communication as excellent. The rest sat at good or fair.
Speaking up did not feel safe: Only 43% felt they could safely raise a problem. Nearly half held back. On a safety critical worksite, silence is a hazard.
Conflict was not getting resolved: When disagreements came up, 21% avoided them and another 21% talked but never really solved anything. Only 43% talked it through and found a solution.
The team named it themselves: Asked what their team finds hard, they said speaking up about issues, communication, loyalty and trust, and fairness.
These are not soft problems. They shape safety, problem solving, and whether people stay.
Our Response
We did not run a generic trust talk. We delivered a tailored session for the team, off the back of their own survey feedback.
In three hours we reframed trust from something transactional to something relational. We gave the group a simple way to understand why people behave the way they do, so they could read and respond to their teammates better. We made it safe to talk about the hard stuff, and we turned insight into commitments each person could take back to their crew that week.\
The design was practical, plain, and built for people who lead on the tools, not in a boardroom.
Outcomes
Across every measure, the workshop landed.
Learned something useful about trust — 100% (16/16)
Understand how to build trust in their team — 100% (16/16)
See trust differently — 94% (15/16)
Feel confident to apply it — 100% (16/16)
Will apply something this week — 94% (15/16)
Said the workshop was worth their time — 94% (15/16)
Universal uptake: Every single participant learned something useful and now understands how to build trust in their team. Complete buy-in on the core learning.
A shift in thinking: 94% said the session helped them see trust differently. Moving from "trust is earned by results" to "trust is built through relationships" is the foundation everything else sits on.
Confidence into action: 100% felt confident to use what they learned, and 94% committed to trying something with their team that same week. This is a group that does not give easy feedback, which makes the numbers mean more.
They walked out with tools they will use this week, not notes for a drawer.
Impact Highlights
✅ 100% learned and understood — full uptake of the core trust learning across all 16.
✅ Perspective shifted — 94% now see trust as relational, not transactional.
✅ Immediate action — 94% committed to applying something with their team within the week.
✅ Strong ROI signal — 94% said it was worth their time, from a team that does not flatter.
✅ Trusted facilitation — 81% rated the facilitator excellent, which is exactly why the content landed.
What Participants Committed To
🤝 One team, not individuals
"Trust and accountability. Be accountable as a team, not individuals."
"Trust each other and hold their backs, as we are one team at the end of the day."
🧠 Understanding people
"The different categories of people, and to better understand the reason why people act the way they do."
"Different aspects of trust, and how to apply it to different playing fields."
💬 Bonding and better dialogue
"Team bonding and communication."
Why It Matters
Trust is not a nice-to-have on an operational team. It is what makes someone speak up about a hazard, own a mistake early, and back their crew when it counts. For a three-hour investment, ASM's leaders left thinking differently, feeling confident, and ready to act, with a clear appetite for a phased leadership series to build on the foundation.
That is what strengths-based, tailored training does. It meets a team where they are, and it changes how they show up for each other.
